Peak Season Fulfillment Failures: What Breaks First

Peak demand can expose every weakness in fulfilment

Most online retailers know exactly when peak season is coming. They've seen the calendar. They've read the forecasts. And they still get buried. Every year. The reason isn't that volume is unpredictable — it's that high volume exposes everything that was already quietly broken.

Here's what that looks like in practice. You're running a 40,000 sq ft DC. Normal throughput is manageable, errors are tolerable, and you've got a rhythm. Then November hits, order volume triples, and suddenly that slot you haven't physically verified in six weeks is showing 200 units on hand but your pickers are coming back empty. The inventory record was wrong before the season started. You just didn't feel it until every mis-pick and short-ship was amplified across ten times the order count.

This is the core problem: cycle counts get deprioritized during the buildup to peak because everyone is busy prepping. Floor space gets reorganized for seasonal SKUs, bin locations shift, items get moved without clean system updates. By the time Black Friday orders are flying, the gap between what the WMS says and what's actually on the rack can be significant enough to cause real service failures. We're talking wrong items shipped, orders that have to be split or cancelled, carrier cutoffs missed because pickers spent twenty minutes hunting for something that wasn't where the screen said it was.

Temporary labor makes it worse. Seasonal hires don't know the building. They scan what they're told to scan, and if the labels are faded or the locations are ambiguous, errors compound fast. You end up with a receiving problem, a putaway problem, and a pick accuracy problem all happening at the same time.

The fix isn't heroic — it's boring and it has to happen before the rush. More frequent counts on your high-velocity SKUs in September and October. Clean location data before you bring in seasonal help. A counting process simple enough that someone on day three of the job can execute it without making things worse. None of this is glamorous. It's just the work.
