Your First External Inventory Audit Doesn't Have to Be a Fire Drill

External auditors walking your floor for the first time will find things your team stopped seeing years ago. A slot that's been miscounted since the racking was reconfigured. A handful of SKUs that live in two locations but only one of them made it into the WMS. A pallet of returns sitting in a grey zone between receiving and putaway that nobody claims. That's not a reflection of a bad team. That's just what accumulates in a working warehouse. Your job before the audit is to find those things yourself, before someone with a clipboard does.
Start with your location master. Pull every active location and verify that what the system says is there matches what's physically in the rack. Don't wait for the auditors to trigger a cycle count — run one yourself, six to eight weeks out, focused on your highest-velocity SKUs and any items that had adjustments in the last quarter. You're not trying to hit 100% accuracy overnight. You're trying to shrink the gap enough that the audit findings are explainable, not embarrassing.
Documentation is the part most ops teams underestimate. Auditors don't just count product — they're checking whether your process matches your paperwork. That means your receiving logs, your transfer records, your damaged-goods write-offs, and your cycle count sign-offs all need to tell a coherent story. If your team has been doing spot counts but not logging them consistently, fix that now. A count that happened but wasn't recorded is invisible to an auditor.
The day before the audit, walk the floor yourself. Not with a device, not with a report. Just walk it. Look for unlabeled pallets, overflow stock sitting in aisles, anything that doesn't have a clear location assignment. Auditors will ask about every one of those. Have an answer ready or have it resolved.
One more thing: brief your team. Not a big meeting, just a clear five-minute conversation. Tell them what the auditors will be doing, remind them to count what's physically in front of them and not what the system says, and make sure they know it's okay to flag a discrepancy. The worst thing that happens during an external audit is a counter who rounds up because they're nervous.
