Safety Stock Math Breaks When Lead Times Are Wrong

Most safety stock calculations assume your lead time data is telling the truth. It isn't. If you've been in replenishment for more than a year, you already know this. The number in your system is whatever someone typed in during setup, maybe updated once, and now it sits there like a fact while your actual supplier delivers anywhere from 6 to 14 days depending on the week, the carrier, the weather, and what else is going on at their dock.


The formula most planners use — average daily demand multiplied by max lead time, minus average lead time — is fine when lead time variance is small and predictable. The problem is that variance isn't small anymore for a lot of categories. And it hasn't been for a while. When a supplier's on-time delivery rate sits around 71% and you're still calculating safety stock against a single lead time number, you're building a buffer based on a fantasy.


What actually helps is treating lead time like the range it is, not the point estimate it gets recorded as. Pull 90 days of actual receipt data for your top 20 replenishment items and look at the spread. You'll probably find the gap between the best-case and worst-case delivery is wider than your current safety stock covers by a factor of two or three. That's not a demand problem. That's a lead time data problem dressed up as a stockout.


From there it's a judgment call — you can't just max-buffer everything, the carrying cost doesn't pencil. But knowing which items have the widest lead time variance gives you somewhere to focus. High variance plus high velocity plus painful stockout cost is where you protect yourself. Low variance items, even if they move fast, probably don't need the extra cushion you've been giving them out of habit.


None of this is complicated. It just requires looking at what actually happened instead of what the system says should have happened. That's the part most teams skip because pulling real receipt data takes twenty minutes nobody thinks they have 😑.
