Returns Kill Inventory Accuracy — Fix It With CountIt

Most warehouses have a solid process for inbound freight. Purchase order comes in, you receive against it, you slot it, done. Returns are a different animal entirely. There's no PO to receive against, the condition is unknown until someone looks at it, and half the time the return lands on a cart near the dock because nobody knows where else to put it. That cart becomes a black hole.
The core problem is that returns get treated as an exception when they're actually a recurring volume. If you're running a 3PL, a distributor, or any kind of e-commerce fulfillment operation, you might be processing 40-60 return line items a day. That's not an exception. That's a workflow, and it needs to be counted like one.
What actually fixes it, in practice: a dedicated returns staging area with a defined count-and-triage step before anything gets touched. Every unit gets scanned, condition gets coded (resellable, refurb needed, scrap), and quantity gets confirmed before it moves anywhere near your live slotted inventory. Skipping that step is where phantom inventory comes from — units that are physically in the building but show as on-hand in the system because they got re-slotted before they were properly received back in.
A mobile counting tool helps here more than most people expect. Not because it's fancy, but because it lets you count and log from inside the returns area without walking back to a workstation. One scan, one count, one record — right there at the cart. That friction reduction actually changes whether the step gets done or not. When it's annoying, people skip it. When it takes eight seconds, they don't.
Returns will always be messier than inbound. But if you give them a real process instead of a cart by the dock, your inventory accuracy numbers will show it within a couple of cycles.
