Full Automation Isn't Right for Every Factory Floor

A fully automated line sounds like the obvious move until you're the one staring at a six-month-old capital request that assumes 94% uptime on a product family that changes SKUs every eight weeks. Then it starts to look a lot less obvious.
The factories where full automation makes sense share a few things: high volume, low mix, stable demand, and the maintenance bench strength to keep the machines running when something goes wrong at 2am on a Sunday. Pull any one of those out of the equation and the ROI math gets uncomfortable fast. A mid-size contract manufacturer running 40-60 SKUs with seasonal spikes and custom packaging requirements is a different animal than a plant stamping out a single component at 18,000 units a shift. Treating them the same way is how you end up with a $2M line sitting at 61% efficiency because the changeover logic was never built for that kind of variety.
There's also a workforce question that doesn't get enough airtime. Automation doesn't eliminate labor, it shifts it. You're trading assemblers for technicians, and if your local talent pool doesn't have those skills yet, you're building a dependency before you've built the pipeline to support it.
None of this means automation is wrong. It means the question isn't "should we automate" — it's "which parts of this operation are actually ready for it, and what does the rest of the floor do in the meantime." A phased approach, even an unglamorous one with some manual steps still in the mix, often outperforms a full-automation bet that was made too early on a line that wasn't stable enough to support it.
The factories getting this right aren't chasing the flashiest solution. They're honest about where they are today 🏭 and building toward where they want to be in three years, not three months.
