Why AI Won't Replace Warehouse Expertise

AI supports decisions—people provide expertise.

Every few months someone publishes a piece about how AI is going to replace supply chain managers. I've read a dozen of them. They all describe a future where algorithms handle everything from demand forecasting down to the last pallet slot, and the humans just... watch. Clean hands. No missed counts. No 2am phone calls because a truck showed up early and nobody updated the system.

That's not a warehouse. That's a render.

Here's what I actually see: the technology getting genuinely useful right now is the kind that makes experienced people faster, not the kind that sidelines them. A mobile counting tool that flags a variance the moment it happens is powerful. But the person who looks at that variance and knows it's because the seasonal kits are being staged in a flex zone that isn't mapped to that location yet — that's not something the tool knows. That's three years of watching the same problem show up every Q4.

I counted a facility once where a single rack bay was consistently 12 units short on cycle counts. The system had no explanation. The picker who'd worked that lane for four years knew immediately: the slot label was positioned so that new hires were grabbing from the wrong face in low light. Thirty seconds of institutional knowledge that no algorithm had access to, because nobody had ever typed it anywhere.

Automation is genuinely good at the repeatable stuff — scanning, logging, surfacing discrepancies, moving data where it needs to go faster than a clipboard ever could. But supply chains break in weird, specific, human ways. A vendor who always ships light on Fridays. A dock door that throws off scan angles in winter. A count team that rushes the last two aisles because the shift ends at 6. 🙂 None of that lives in a training dataset.

The question isn't whether AI replaces expertise. It's whether the people with the expertise are actually getting tools that respect what they know. That's a much more interesting problem to work on.
